myOCR
GTM for an AI-Powered Document Intelligence Platform

Context
myOCR is a B2B SaaS product developed within the Metinvest Digital ecosystem — an AI-based platform that automates document recognition and management for enterprise-level clients. By mid-2025, the product had achieved technical maturity but lacked a clear market narrative, ICP focus, and monetization model.
The task was to design a go-to-market strategy and system that would define the product’s role in the competitive IDP landscape, clarify its value for business decision-makers, and create an activation-driven sales funnel.

Challenge
The team needed to define how a local Ukrainian product could compete in a mature international category dominated by global tech leaders.
Our task was to transform “OCR accuracy” into a story about efficiency, reliability, and business impact — and to create a GTM system that connects product, brand, and market growth.

Strategy
We analyzed 100+ market sources, conducted in-depth buyer interviews, and mapped competitor positioning, pricing, and features.
The GTM system was built around three layers:
-
Market focus: Prioritized enterprise and mid-size companies with 7K+ documents/month and measurable ROI potential.
-
Positioning: Reframed myOCR from a technical tool into an AI-driven automation partner that brings control, clarity, and confidence.
-
Activation engine: Created a full AARRR funnel — from awareness through self-serve onboarding — proving value through real document trials.

Results
Ultimately, the project reframed myOCR’s growth story - from a tech product into a human-centered automation system that helps businesses save time, reduce errors, and focus on what really matters.
-
Defined TAM/SAM/SOM for Ukraine’s OCR market
-
Built three ICP tiers with industry-specific buyer journeys (finance, logistics, pharma, development).
-
Designed a feature-to-market roadmap shifting from OCR to end-to-end IDP with LLM/NLP capabilities.
-
Created a modular pricing framework for SMBs and enterprise models.
-
Developed an interactive trial onboarding concept that later became a cornerstone of the activation strategy.
